Understanding AI: Tokens, context, and Why Outputs Vary

Everyone’s talking about AI right now, but most explanations stop at “it predicts words.”  That’s not very useful if you’re trying to decide how (or whether) AI belongs in your business.

So, here’s a clear, no-hype explanation of how large language models (LLMs) like ChatGPT and Copilot actually work and how they construct answers.

At its core, an LLM doesn’t “think.”

It doesn’t search the internet in real time, recall past conversations like a human, or understand truth the way we do.

Instead it does three things extremely well:

It learns patterns from massive datasets in neuronet networks.

LLMs are trained on enormous volumes of text, including books, articles, websites, and documentation and learn statistical relationships between words, phrases, and ideas.

Not facts in isolation, but patterns of how language behaves.

For example:
If an LLM has seen millions of examples of:

  • Marketing case studies
  • Email campaigns
  • Blog introductions

It learns that:

  • Case studies usually follow a problem → approach → result structure
  • Email subject lines tend to be short and curiosity-driven
  • Blogs intros often frame a pain point before offering insight

It’s not memorizing specific campaigns; it’s learning the shape of effective communication.

It breaks language down into tokens and predicts what comes next

Before an LLM can generate text, it first breaks language down into tokens.

A token isn’t always a full word, it could be:

  • A whole word
  • Part of a word
  • A number, symbol, or piece of punctuation

Once your input is converted into tokens, the model predicts the next most likely token, one step at a time, based on probability.

For example:
The sentence:

“AI improves marketing performance”

Might be broken into tokens like:

  • “AI”
  • “improves”
  • “market”
  • “ing”
  • “performance”

When you prompt the model, it’s effectively asking:

“Given these tokens, what token is most likely to come next?”

That process repeats until the full response is formed.

Example in practice:
If you type:

“Write a professional email explaining why strategy matters in marketing.”

The model predicts:

  • That a formal tone is likely
  • That tokens related to “clarity,” “direction,” or “outcomes” should follow
  • That the structure should resemble other professional emails it has learned from

This is why AI can sound fluent and also why it can sound generic if the input lacks detail.

Context shapes everything

This is the part most people miss.

LLMs don’t just respond to what you ask, but how you ask it:

  • The role you give it
  • The examples you provide it
  • The constraints you set
  • The audience you define

For example:
Compare these two prompts:

“Write a social media post about AI.”

vs.

“You are a B2B marketing strategist. Write a LinkedIn post for CMOs explaining how AI supports decision-making, not replaces it. Keep it under 120 words. Avoid hype.”

Same model. Completely different outcome.

Good inputs produce clear, useful outputs.

Vague inputs produce generic ones.

That’s why AI isn’t a “plug and play” solution in marketing.

The real value isn’t the model, it’s the system around it

The companies seeing real ROI from AI aren’t just using tools. They’re:

  • Designing prompts strategically
  • Controlling inputs and guardrails
  • Connecting models to real business data
  • Reviewing and refining outputs with human oversight

In other words, AI works best when paired with strategy, structure, and experience.
